Event quality scorecards for product teams

Build a simple scorecard that grades event coverage, naming, and reliability so product teams trust every metric in reviews.

1. Define the events that matter

Scorecards only work when everyone agrees on the source of truth. Start with a shortlist of events that power your top decisions: activation, retention, purchase, and key experiment outcomes. Group them by journey stage and label which team owns each event.

Keep the list tight. A scorecard that tracks 20 core events is more useful than one that claims to cover everything. If an event does not show up in weekly reviews, it does not belong on the scorecard yet.

2. Score coverage, quality, and reliability

Split the scorecard into three sections:

  • Coverage: Are the expected events firing for every critical flow?
  • Quality: Are event names, parameters, and values consistent with the spec?
  • Reliability: Are counts stable week over week without unexplained drops?

Use a single row per event. The columns should look familiar to product teams: event name, owner, journey stage, coverage score, quality score, reliability score, and a notes field for fixes.

3. Use a simple scoring rubric

Keep scoring lightweight so the scorecard stays current. A three-point rubric works well:

  1. Green (3): Event fires consistently, parameters match the spec, and counts are stable.
  2. Yellow (2): Minor issues exist, such as missing parameters or partial coverage.
  3. Red (1): Event is missing, broken, or unreliable enough to block analysis.

Document what qualifies as yellow versus red in a short note at the top of the sheet. That keeps scoring consistent across analysts.

4. Add a weekly review ritual

Scorecards work best when they appear in the same meeting every week. Use a five-minute slot in sprint review or growth stand-up to scan new reds and yellows. Ask owners to call out fixes and expected timelines.

When an issue is resolved, add a note that describes the fix, for example: "Missing plan_type parameter added on Oct 21; verify in next weekly check."

5. Track fixes like product work

Every red score should have an owner and a ticket. Treat instrumentation work like product work so it competes fairly in the roadmap. Track fixes in the same system as feature work and add the ticket link to the scorecard.

If a scorecard row stays red for more than two weeks, it is a signal that a decision is being made with blind spots. Escalate those issues to the PM or tech lead.

Turn the scorecard into a release gate

Once the scorecard is stable, make it a launch requirement. New features should not ship without green coverage scores for the events that define success. This keeps analytics reliable and makes the scorecard feel like a product artifact rather than an optional spreadsheet.
